What challenges do organizations face in the implementation process? Purpose: This study examines how one of the world’s largest dairy corporation’s Marketing & Innovation function implements a centralized data platform. The research also explores the challenges encountered along the way. Methodology: A qualitative single-case study of DairyCorp, employing semi-structured interviews with key employees such as Executive Management, Digital Transformation Managers, and Governance Specialists. Data collection and analysis followed an inductive approach, including thematic coding and pattern matching analysis of transcribed interviews. Other sources of evidence were internal documents and public sources. Theoretical perspectives: The study draws on the Technology-Organization-Environment (TOE) Framework and the Technology Acceptance Model (TAM), as well as foundational theories of organizational design (Lawrence & Lorsch, Galbraith). Result: DairyCorp’s move from siloed data systems to a centralized data platform was carried out in a phased manner, supported by leadership’s emphasis on governance and upskilling. Formal mechanisms such as a Digital Board and a specialized IT-business partnership aim to facilitate cross-functional collaboration. However, the organization faces challenges balancing integration and differentiation across departments, rising operational costs, and complex organization design. Conclusions: DairyCorp’s implementation process of the centralized data platform aligned with the theoretical framework put in place. Key challenges the Company faces are the collaboration between IT units and business functions, ownership of data, and balance between differentiation and integration in the organizational design.
