The diversity paradox: managing language barriers and intelligence drain in international research institutions

International research institutions increasingly rely on linguistically diverse teams to generate collective intelligence and achieve academic breakthroughs. However, this diversity has brought a paradox: the diversity that enables collective intelligence can simultaneously produce dynamics that drain it. Language asymmetry acts as the trigger without intervention can eventually lead to subgroup formation, reduced psychological safety, eroded team cohesion, and intelligence drain. Drawing on the Stimulus-Organism-Response framework and Social Identity Theory, this study aims to investigate how language barriers influence team dynamics through members’ social categorization and psychological processes. Furthermore, this study seeks to identify practices that institutions can implement on team-level and institution-level to reduce intelligence drain. To address the study’s purpose, the research question is stated as follows: • What proactive, systemic management practices can Principal Investigators and institutions implement to accelerate cohesion and reduce intelligence drain in the research teams regarding language barriers? The study adopted a qualitative and abductive research approach. Empirical data was collected through eight semi-structed interviews with PhD students, postdoctoral fellows, and PIs working in international research institutions. Additionally, thematic analysis was utilized to identify patterns and connections across different themes. The findings reveal that language asymmetry acts as an environmental stimulus, with vocabulary limitations and conceptual simplification triggering social categorization and reducing psychological safety, especially in informal settings. This dynamic may evolve into social withdrawal when nonnative speakers experience psychological exclusion, ultimately leading to intelligence loss. However, during the organism phase, high levels of linguistic diversity and task-oriented focus can inhibit social categorization processes. In addition, personal compensatory efforts and inclusive leadership can mitigate these negative effects by fostering a more supportive and inclusive communication environment. These findings also indicate the need for systematically embedded practices.
